When stock Shopify is enough, when to go headless, and the real engineering cost of decoupling your storefront.
Most D2C brands under $5M GMV do not need headless. Stock Shopify with a premium theme converts well and ships fast.
Go headless when: you need custom checkout logic that Shopify Plus can't do, your design system can't be expressed in Liquid, or you're running multi-brand on one backend.
Cost reality: a headless build typically adds $40k–$120k upfront and $1.5k–$5k/month in infra and maintenance vs. a themed Shopify store.
Best of both worlds: Hydrogen + Oxygen for the storefront, Shopify Admin for ops. You get headless flexibility without leaving the ecosystem.
